Playbook · Mature to Stalled / declining
Mature and Stalled × Spread
For a large base: shareable identity artifacts such as a yearly recap, ambassadors drawn from veterans, and shared rituals that make users feel part of a group they would tell others about.
- M4 Mature
- Can we deepen and protect the habit?
- M5 Stalled / declining
- Is this a discovery collapse, an endgame collapse or novelty decay?
- Spread
- Does normal use bring in other people?

The playbook
Goal. The base itself keeps recruiting, through identity rather than incentives.
Moves. A yearly identity artifact users want to share CASE-M07 (Spotify says Wrapped 2025 is its biggest yet, with 200M users in its first day, TechCrunch, 2025); ambassadors chosen from veterans INF-T-LK-03 (Influence Ch.5, p.127); shared rituals and cooperative goals INF-T-LK-27 (Influence Ch.5, p.151). Ambassadors who ask their own peers
peer ambassadors
Recruit engaged users to represent the product among people who know them: local or campus ambassadors, chapter leads, B2B champions with a share kit. A request from a neighbor or colleague is harder to dismiss than one from a brand.

"We" language and shared credit
credit users as part of the team
Talk about wins in a way that includes users: "You asked, we built", user names in release notes, community naming, team milestones the customer can share. People link themselves to success, and a product that shares credit gives them a reason to say "we" about it.

Questions to answer first
- Can users share their best result in one tap, in a form that makes them look good to friends or colleagues?
- Are share and invite buttons placed right at users' biggest wins, and are they easy to see there?
- Do referred users refund or churn more, or less, than users who found you on their own?
- Is there a goal users can only reach together, one that needs others to take part, not just sign up?
- What can your veterans create, teach, curate or help run?

What we don’t claim
- Seasons are defaults for the cell. Evidence from your own product can move a technique in or out of season.
- A playbook names candidate moves; which one goes first depends on the binding constraint in your product.
