Playbook · Scale
Scale × Value
Fit is triangulated and growth is repeatable. Value work shrinks to a yearly PMF pulse per core segment and a check that newer cohorts still retain at least as well as older ones.
- M3 Scale
- Can we scale acquisition, conversion and loops without leaking?
- Value
- Does any segment need this badly enough to come back?
M3 × Value
The playbook
Goal. Notice early if fit erodes as the product scales into new segments or channels.
Moves. A yearly PMF pulse per core segment; cohort stacking checked monthly; a North Star sanity check when inputs and outcomes diverge. If newer cohorts start doing worse than older ones, treat it as a re-staging trigger rather than a Discover or Return problem.
Not now
- Endgame-only work while activation leaksVeterans come from new users who activate; fix the earlier leak first.
How to measure it
Questions to answer first
- Among users who used the product at least twice in the last two weeks, what share would be very disappointed if they could no longer use it, per segment, and from how many answers?
- At the same age, do newer cohorts retain better, the same, or worse than older ones?
- Over the last 28 days, how many users were new, came back after a long absence, and churned? For how many months has the ratio been below 1?
- What share of your new activated users came without paid acquisition, and is that share rising or falling?
- Which single number, if it rose, would best show customers getting more value? Do you win on time spent, completed transactions, or jobs done faster?
Limits
What we don’t claim
- The threshold is a heuristic, not a measured cut-off.
- Seasons are defaults for the cell. Evidence from your own product can move a technique in or out of season.
- A playbook names candidate moves; which one goes first depends on the binding constraint in your product.
