Playbook · Mature to Stalled / declining
Mature and Stalled × Value
For a large or shrinking base: re-validate the North Star and its inputs, split any decline by phase, and look for a new internal trigger to own. Remove what users no longer use before adding anything.
- M4 Mature
- Can we deepen and protect the habit?
- M5 Stalled / declining
- Is this a discovery collapse, an endgame collapse or novelty decay?
- Value
- Does any segment need this badly enough to come back?
M4-M5 × Value
The playbook
Goal. Decide whether the product still delivers the value it was built on, before treating symptoms.
Diagnose. Split the decline by phase (fewer new users, veterans leaving, or early users not returning) using growth accounting; check novelty decay on key features HK-T11 (Hooked Ch.4); re-validate the North Star against the 7-point list.
Moves. Find a new internal trigger to own, next to the one the product already serves HK-TRG27 (Hooked Ch.2). Retire unused features and tiers HK-ACT43 (Hooked Ch.8).
Watch. Engagement band-aids rarely fix a decline that starts elsewhere: a subscription business kept churn low while new subscriptions fell sharply CASE-M09 (Peloton Interactive Form 10-K for the fiscal year ended June 30, 2026, SEC EDGAR, 2026). Novelty-driven lifts can disappear within weeks CASE-M23 (Gotta catch'em all! Pokémon GO and physical activity among young adults: difference in differences study, The BMJ (Howe et al.), 2016).

Add a second internal trigger once the core loop holds
expand to an adjacent use case
After the core loop retains users, extend the product to an adjacent feeling or moment, each with its own trigger and first action. One photo app grew from saving a moment, to filling idle time, to not missing out on friends.

How to measure it
Questions to answer first
- If active users or revenue are shrinking, is it fewer new users, more long-time users leaving, or new users not coming back?
- Which single number, if it rose, would best show customers getting more value? Do you win on time spent, completed transactions, or jobs done faster?
- Which nearby feeling or situation could support a second reason to come back?
- Over the last 28 days, how many users were new, came back after a long absence, and churned? For how many months has the ratio been below 1?
- Of users active yesterday who were also active the week before, what share are active today? And what share of this month's actives came back after 30+ days away?
- At the same age, do newer cohorts retain better, the same, or worse than older ones?
- Among users who used the product at least twice in the last two weeks, what share would be very disappointed if they could no longer use it, per segment, and from how many answers?

What we don’t claim
- The Hook Model is a practical design tool, not a validated or complete theory of behavior.Hooked, Introduction
- Seasons are defaults for the cell. Evidence from your own product can move a technique in or out of season.
- A playbook names candidate moves; which one goes first depends on the binding constraint in your product.
