Playbook · Mature to Stalled / declining
Mature and Stalled × Discover
When new users dry up on a large or shrinking base: split the decline by phase first, then shift the interface or format toward where users now are, and remove switching friction with one-click import.

The playbook
Goal. Restart first tries when the base is large but new users are falling.
Diagnose first. Compare the last 90 days with the six months before: if new users fell while retention held, the binding stage is Discover and engagement work won't refill the funnel CASE-M09 (Peloton Interactive Form 10-K for the fiscal year ended June 30, 2026, SEC EDGAR, 2026).
Moves. An interface or format shift toward where users now spend time HK-STR18 (Hooked Ch.8); one-click import against the inertia of the old tool GT#85 (Actionable Gamification Ch.12, p.330); repositioning around a motivation competitors don't deliver OCT-M08 (Actionable Gamification Ch.16, p.444).

Ride an interface shift to cut effort
new-interface opportunity scan
When a new way of interacting arrives, ask which step of your loop it makes nearly effortless. Past shifts (graphical screens, web search, phones, image feeds) made niche behaviors mainstream; arriving early on a new platform and then building owned triggers fast can set the lead.

Status Quo Sloth (GT#85)
switching inertia
People tend not to change what they already do. In Discovery this blocks adoption, because convinced prospects promise to start 'tomorrow' and rarely do; in the Endgame it protects you, because habits resist change. Lower the switching cost for newcomers, and let your own moat rest on real value.

Not now
- More engagement mechanicsRetention is holding; engagement mechanics won't refill the top of the funnel.
- More sends to lapsed usersMore sends rent engagement without forming a habit.
- Urgency and loss pushes on a tired basePressure on a tired base speeds up the exits it is meant to stop.
- Content re-skinsA new coat of paint fades faster than the content it covers.
How to measure it
Questions to answer first
- If active users or revenue are shrinking, is it fewer new users, more long-time users leaving, or new users not coming back?
- Over the last two months, did new activated users fall well below their six-month average while retention held steady?
- What current tool or habit must users give up to use you, and how easy is the switch (import, templates, migration)?
- What do all your competitors already offer people emotionally, and what could you offer that none of them do?
- Where do people first hear about you, and what makes them curious enough to try it?
- Over the last 28 days, how many users were new, came back after a long absence, and churned? For how many months has the ratio been below 1?
- Which customer groups drop off at which phase: before trying, during onboarding, in regular use, or as veterans?
