Productive setup effort
When setup takes effort, make the effort produce something the user values and keeps: a configured workspace, an imported library, a personalized plan. Effort that ends in a working result raises how much people value the product; effort that is just friction only raises drop-off.
Plain label: setup that builds something the user keepsAlso known as: effort justification, IKEA effect, meaningful onboarding effort, build your workspace
How it works
People value what they worked for; in a classic experiment, those who went through a harder initiation rated the group as more valuable. Effort spent building something also creates stored value that makes leaving costlier. The effort has to come after a first reward and end in success; pointless or failed effort lowers valuation and loses people at the step.
In the book. The more effort a commitment costs, the more people value it; harsh initiations raised members' valuation of the group (Ch.3, pp.64-70). INF-T-CC-21 (Influence Ch.3, p.64)
In a product [S]. Effort helps only when it builds something the user keeps and comes after a first reward.
Evidence Evidence grade B. Moderate evidence: solid studies with some limits.. Effort justification and the IKEA effect are well documented; both depend on the effort succeeding.
Evidence warning
Effort before the first reward raises drop-off; sequence setup after value (HK-INV01).
What the research says
In a classic experiment, people who went through a harder initiation rated a dull group discussion as more valuable than people with a mild initiation or none.
Influence Ch.3, p.68 (Aronson & Mills), 1959
People valued products they had assembled themselves more than identical pre-assembled ones, but only when they finished the assembly.

Before you start
- The value event is tracked.
How to build it
- Web
- After the first result, invite users to import their own data or configure a template, with a visible "your workspace" that fills in as they go.
- B2B
- Make the admin's setup produce a shareable artifact (a team dashboard, an onboarding plan) that colleagues see on day one.
- Mobile
- Build a personalized plan from a few answers, let the user adjust it, and present the plan as theirs.
What can go wrong
- Setup steps that exist only to raise switching costs.
- Effort that fails (an import that breaks), which lowers valuation.
- Asking for setup before any reward.
Pairs well with
- Pairs with HK-INV01: investment after the reward.
- Pairs with in-t-cc-09: the goal the user writes can shape the setup.
