Grace systems and small executable losses

Threaten a large loss but apply only small ones, and add forgiveness users value but cannot abuse: capped streak freezes, payment grace periods, a second chance when users expect the worst. Chou's practitioner sizes: 2-5% of what users invested is usually enough, 15% at most, never above 30%.

Plain label: forgiving loss rulesAlso known as: grace systems, executable loss, streak freeze

How it works

Loss motivation grows with investment: new users have little to lose, veterans a lot (CD8). A small applied loss keeps the threat credible without crushing anyone, and a second chance turns fear into gratitude (CD5). Chou advises starting strict and relaxing rather than the reverse, and enforcing on repeat abuse so fair users are not demoralized. Classic studies find losses weigh about twice as much as gains, though the size varies by context.

What the research says

  • Kahneman and Tversky's prospect theory finds that losses weigh about twice as much as equal gains; Chou uses it to explain why loss framing is strong.

How to build it

Mobile
A streak freeze granted a few times a month, plus a restore window after a miss.
B2B
A payment grace period with read-only access instead of an immediate lockout.
Web
Tier demotions of at most one level, with a clear path back.

What can go wrong

  • Losses above about 30% of what users invested.
  • Forgiveness that is inconsistent or easy to abuse.
  • No loss at all, so the threat is not credible.

Pairs well with

  • Apply losses only at critical bumps (OCT-P5).
  • Put a specific remedy next to every loss message (fear plus a remedy).
