Mentorship as a veteran role (GT#61)

Give experienced users a recognized role helping newcomers: an 'available to mentor' switch, a chat for how-to questions and a hand-off to staff. Chou presents it as a fix for the neglected Endgame, because veterans get to show earned status, and as cheaper support.

Plain label: veterans who guide newcomersAlso known as: veteran mentors, community champions

How it works

Mentoring lets veterans display mastery and earned standing (CD5 with CD2), which gives them a reason to stay after they have done everything else. Newcomers get practical tips a help center cannot give. In Chou's support redesign for an online store, mentoring hours turned into fee discounts or shipping credit, usable perks rather than trophies. The role needs real recognition, and matching should be transparent.

Before you start

  • A base of veterans with enough tenure to help newcomers

How to build it

Web
Veteran sellers switch on 'available to mentor', newcomers ask how-to questions, a button hands off to staff, and monthly mentoring hours convert into fee discounts.
B2B
A customer champion program where experienced admins host onboarding sessions for new accounts and get early access in return.
Mobile
Community hosts who welcome newcomers and receive moderation tools.

What can go wrong

  • Mentoring turns into unpaid support work with no recognition.
  • Mismatched pairs with no way to switch.
  • Only the most competitive veterans volunteer, and newcomers feel judged.

Pairs well with

  • Reward mentoring with usable perks (GT#31 Boosters).
  • Track veteran retention separately from overall retention.
