Playbook · Mature to Stalled / declining

Mature and Stalled × Stay

Build an endgame that renews itself: creation and user content, veteran roles as mentors, hosts and curators, visible personalization, a content pipeline for finite products, and anniversaries designed as peaks.

Stay
Why do veterans stay when a competitor copies the features?

M4-M5 × Stay

The playbook

Goal. Reasons to stay that a competitor with the same features can't copy.

Diagnose. What veterans do in year two; stored value by decile against churn; novelty decay; shrinking veteran sessions (boredom hotspots OCT-M22 (Actionable Gamification Ch.15, p.416)).

Moves. Evergreen creation and user content HK-RWD35 (Hooked Ch.4); veteran roles such as mentor, host and curator GT#61 (Actionable Gamification Ch.9, p.196); perks tied to the motivations veterans show OCT-M24 (Actionable Gamification Ch.17, p.472); visible personalization GT#83 (Actionable Gamification Ch.8, p.190); a content pipeline for finite products HK-RWD36 (Hooked Ch.4); a yearly identity artifact CASE-M07 (Spotify says Wrapped 2025 is its biggest yet, with 200M users in its first day, TechCrunch, 2025); anniversaries designed as peaks; loyalty rewarded before defection.

Exit. A stable or rising month 6-24 plateau, current-user retention up, and a rising share of creators and mentors.

Guardrail. A want-to versus have-to pulse on retention quality.

Lead with these moves

  • TechniqueEvidence grade D. Practitioner framework or anecdote: plausible, untested.

    Evergreen creation for veterans

user creativity that renews the experience

Give veterans tools to create, combine and share, so their creativity keeps producing new experiences without the team shipping endless content. Chou ties the early fade of most games to missing Endgame design, and names creative, strategic systems as the main remedy.

Get variety from people and creation

    variety that renews itself

Products whose novelty comes from other people and from what users create stay fresh; products whose content can be finished become predictable. Add co-creation, community galleries, shared spaces or user templates so the next visit is never fully known.

Mentorship as a veteran role (GT#61)

    veterans who guide newcomers

Give experienced users a recognized role helping newcomers: an 'available to mentor' switch, a chat for how-to questions and a hand-off to staff. Chou presents it as a fix for the neglected Endgame, because veterans get to show earned status, and as cheaper support.

    Alfred Effect (GT#83)

    visible personalization

Personalization so well fitted to a user that switching feels unthinkable, even when a rival is better or cheaper. Chou stresses making it noticeable: many users never realize a product has learned them before they churn.

  • TechniqueEvidence grade C. Limited evidence: few or small studies.

Run a release pipeline that outpaces consumption

    release calendar against fading novelty

If your variety can be used up, track how engagement fades with cohort age and run a release pipeline faster than users consume it. Check that each release adds a new source of variety, not just a new theme on the old one.

Not now

  • Extra scarcity on an engaged baseScarcity on a base that is already engaged adds pressure, not value, and wears off fast.
  • Content re-skinsA new coat of paint fades faster than the content it covers.
  • Urgency and loss pushes on a tired basePressure on a tired base speeds up the exits it is meant to stop.
  • Retention through fear of losing historyRetention held by fear of loss tends to end in relieved exits; make staying wanted instead.
